AI Advisor and Fractional Chief AI Officer

Governance enables trust, trust enables speed.

Senior advisory for boards deciding what to build, what to buy, and what to stop.

Georg Langlotz
The problem

Accountability is an ownership problem, not a technology problem

Most boards can describe their AI strategy. Far fewer can name the person who is accountable when a model makes a decision that turns out to be wrong. That gap is where programs stall: not at the model, but at the moment someone senior is asked to sign.

Thirty years of building systems inside regulated institutions taught me that the constraint is almost never capability. It is that nobody has written down who owns the agent, what it is allowed to decide, and how you would know if it stopped behaving. Write that down and the organization moves faster, not slower.

What I do

Four areas, one question: who decides, and who answers for it

AI governance

Accountability a board can sign

Who owns a system, what it is allowed to decide, and how the organization would know if it stopped behaving. Includes readiness for the EU AI Act and Swiss supervisory expectations.

AI strategy

Where to invest, and what to stop

Build, buy, or stop, decided against the business case rather than the demo. Portfolio choices a board can defend to its auditors.

AI operating model

Who owns AI, and how that scales

The Center of Excellence, the approval path, and the accountabilities that still hold at the twentieth agent. Organization design, not implementation.

AI literacy

For the people who have to sign

Boards and executive teams cannot govern what they do not understand. Structured, non-technical, built for the level that carries the decision.

Track record

Judgment built inside the institutions that get audited

G-SIB

Led the AI Center of Excellence in Group Compliance at a global systemically important bank, and launched an AI agent there.

Risk Award

Built and owned a non-financial risk solution that won an industry risk award in 2021, and co-presented it to FINMA.

Book chapter

Contributed a chapter to The AI Revolution: Thriving Within Civilization’s Next Big Disruption, Thin Leaf Press, 2025.

Booth

Completed the Chief AI Officer Executive Program, University of Chicago Booth School of Business.

About

Georg Langlotz

Thirty years in technology and data leadership inside banks, asset managers and infrastructure providers, the last ten of them focused on data and AI. Most recently I led the AI Center of Excellence in Group Compliance at a global systemically important bank, where we launched an AI agent in compliance. I now work independently with boards and executive teams who need someone who has been accountable for this, not someone describing it from the outside. I speak regularly at industry conferences and on panels, and run closed sessions for boards. I am also co-founder of Fourth Order Labs, an independent AI think tank producing reference material for boards and the regulators of institutions where the stakes are high. Based in the greater Zurich area. I work in English and German.
